Automating business reports: how to eliminate 20+ hours of manual data work per month

An automated reporting system has 4 layers. You don't need to build them all at once — you can start with the first two and add complexity as needs grow.
Layer 1: Data extraction (connectors)
Every system you need data from — ERP, CRM, accounting, ecommerce, Google Analytics — exposes data through an API or programmatic export. The first step is creating connectors that extract data automatically at regular intervals.
Practical example: A distributor had data in three systems: accounting software, a custom ERP on SQL Server, and Shopify for online sales. We configured 3 connectors running hourly: one reads balances via automated CSV export, another runs SQL queries directly against the ERP, and the third uses the Shopify API.
Common tools: Airbyte (open-source, free self-hosted), Fivetran (managed, from 300 EUR/month), or custom connectors in Python/Node.js.
Layer 2: Data transformation (ETL/ELT)
Raw data from different systems doesn't match. One system uses one currency, another uses a different one. The ERP identifies customers by internal code, the CRM by email. Products have different codes in each system.
Transformation solves this: it normalizes currencies, maps identifiers, calculates derived metrics (margin, LTV, conversion rate), and stores everything in a unified format.
Example: An IT services company with 45 employees had 3 revenue streams (recurring contracts, projects, ad-hoc support) tracked in different systems. The transformation unified everything into a simple model: client → service → monthly revenue → allocated cost → margin. What previously required 2 days of manual work at month-end now generates automatically in 15 minutes.
Common tools: dbt (open-source, industry standard), or custom transformations in SQL/Python. For small volumes (under 1 million rows), a Python script scheduled with cron is sufficient.
Layer 3: Centralized storage (warehouse)
Transformed data needs to land in one central location where you can run any query. Not in 15 Excel files on a shared drive.
Options by budget:
- PostgreSQL (free, self-hosted): ideal for companies with under 10 million rows. Cost: 20-50 EUR/month on a VPS
- Google BigQuery (cloud, pay-per-query): first TB of storage free, queries from 5 EUR/TB. Ideal for large data with occasional queries
- Supabase (managed PostgreSQL): generous free tier, then from 25 EUR/month. Good for small teams without a DBA
Layer 4: Visualization (dashboards)
This is where data becomes actionable information. A well-built dashboard doesn't just show numbers — it highlights anomalies, trends, and areas that need attention.
Tested options:
- Metabase (open-source): best value for money. 30-minute setup, intuitive interface, SQL or visual queries. Free self-hosted, or 85 EUR/month on cloud
- Grafana (open-source): excellent for operational data and automatic alerts. Free
- Looker Studio (free): good for Google ecosystem data, limited for external sources
- Power BI (from 9 EUR/user/month): if your team is already on Microsoft 365
Real case: from 3 days to 15 minutes
A NEXVA SYSTEM client — a distribution company with 80+ employees and 3 warehouses — generated their weekly sales report in 3 days. The process: export from WMS, export from invoicing, manual reconciliation, Excel formatting, email distribution.

The most common mistakes
1. You automate the report without rethinking it
If your manual report has 47 columns and 12 tabs, don't automate the monster. First ask: what decisions are actually made based on it? Usually, 80% of decisions rely on 5-6 metrics. Automate those.
2. You ignore data quality at the source
The classic rule: garbage in, garbage out. If the sales team doesn't fill out the CRM properly, your automated dashboard will show beautiful but false data. Fix data discipline before visualization.
3. You build everything at once
